Context

You have been appointed as the Lead Scrum Practitioner for a high-priority product development initiative. The organization has historically used waterfall methodologies, and there is significant confusion regarding roles, backlog management, estimation, and how sprint execution works. Your task is to design a comprehensive, real-world Scrum Implementation and Release Strategy Plan that synthesizes Agile principles into a practical blueprint for this project.

Objectives

Demonstrate your understanding of Scrum step-by-step from kickoff, stakeholder management, backlog refinement, sprint planning, release mapping, through sprint execution and lifecycle control.

Task Instructions

Prepare a written proposal (submitted as a PDF or document file) addressing the following five sections. Ensure all responses strictly align with the Scrum framework elements covered in the course.

Section 1: Project Initiation & Stakeholder Alignment

Scrum Benefits: Outline how you will explain the benefits of Scrum to legacy stakeholders who expect traditional waterfall constraints. Specifically, address how the Sprint Review provides direct value and feedback opportunities.
Definition of Done (DoD): Draft a comprehensive Definition of Done (DoD) for your team. Ensure it clearly establishes what constitutes a "potentially shippable product increment" (e.g., testing requirements, code reviews, sign-offs).

Section 2: Backlog Creation & Estimation Strategy

User Stories & Acceptance Criteria: Draft two sample User Stories using the standard Agile format. For each story, provide explicit, clear Acceptance Criteria. Refer to the Card, Conversation, and Confirmation (3 C's) principle to describe how these stories will be finalized with the team.
Relative Estimation: Explain how you will facilitate backlog estimation using Story Points. Describe why Story Points are a measure of relative size and how they are proportional to time without being a direct measure of time itself.

Section 3: Sprint Planning Blueprint

Sprint Goal: Craft a sample Sprint Goal for your first sprint and explain why it is essential for giving the team "wiggle room" while maintaining the Product Owner's vision.
Two-Half Structure: Outline the exact plan for running the two halves of the Sprint Planning Meeting. Define what occurs in the First Half (the "What" and user story estimation) and the Second Half (the "How" and task breakdown into subtasks of one day or less).

Section 4: Release Strategy & Velocity forecasting

Release Goal: Formulate a brief, high-level Release Goal.
Release Drivers: Determine and justify whether your release will be Date-Driven (e.g., driven by marketing factors, peak shopping seasons, or events) or Scope-Driven, citing the core differences between them.
Velocity Application: Using an assumed velocity (e.g., an average of 42 points per sprint), explain how you would forecast what can be delivered over a release span of 5 sprints. Describe how the Release Burn Down chart will be structured (X and Y axes) to track remaining story points.

Section 5: Sprint Lifecycle & Impediment Management

Frozen Backlog Rule: Explain the significance of maintaining a frozen sprint backlog once the sprint begins, and how the Scrum Master should shield the development team from external pressures to change items.
Impediments & Carryover: Detail your strategy for addressing project impediments (prioritizing by impact to the team and resolving quickly). Additionally, explain how you will handle "carryover" items at the end of a sprint and how the team will address their root causes in the Sprint Retrospective.

Submission Checklist

Your document must include all 5 designated sections with clear headings.
Ensure all terminology matches standard Scrum framework guidelines as taught in the course.
Submit your final proposal as a single document file (.pdf, .doc, or .docx).
